# Build a Board AI Update

A board-ready summary of AI spend, results, and failures that survives a skeptical director.

## When to use this skill

- Quarterly board prep.
- Any time AI spend is material enough to appear in a budget line.

## Inputs to collect

- Total AI spend this period and what it bought
- Measured results, including the tools that were shut off
- Next period's planned bets

## Process

1. Split spend into working, unproven, and stopped.
2. Lead with the one-sentence verdict a director could repeat.
3. Report one failure with its lesson. Boards trust teams that count reversals.
4. Attach success criteria to every future bet.
5. Rehearse the three hard questions.

## Decision rules

- Every claimed return carries its measurement method in one line.
- A period with zero reported failures reads as a period with no measurement. Include the misses.
- No new bet without kill criteria attached.

## Output requirements

- One-sentence verdict.
- Spend split: working, unproven, stopped.
- One failure with its lesson, and next bets with criteria.
- Three hard questions with honest answers.

## Quality checks

- Time saved is not presented as revenue.
- At least one failure is reported.
- Every future bet has kill criteria.

## Limitations

- The update is only as honest as your measurement. Thin measurement, thin slide.
- It cannot decide your risk appetite. That is the board's conversation, not the AI's.

## Example input

Spend $310k across 9 tools. Two clearly working, four unproven, three stopped including an AI SDR after deliverability damage.

## Example output

Verdict: AI returned measurable value in two of nine tools this period; we stopped three and learned faster than we spent. Failure reported: the AI SDR, killed at week seven after complaint rates crossed our threshold; lesson, kill criteria set before signing work. Next bets carry the same criteria structure.

- Do not invent numbers, benchmarks, quotes, or customer names.
- Do not send messages, change CRM records, or publish anything unless the user explicitly asks.
