    Pick ONE tool

    Tool: Granola

    Don't let reps mix tools. Evaluate Granola (best for Mac + manual notes), Fathom (best free Zoom), Fireflies (best Slack/CRM integration), Otter (best transcription accuracy). Pick the one that matches your video stack and budget. Owner: RevOps or sales manager. Time: 1 afternoon of demos. Pitfall: rolling out two tools "to see which reps prefer", you'll get fragmented data forever. DoD: tool is named in the sales handbook and any new rep is provisioned during onboarding.

    Auto-join every call

    Tool: Zoom

    Connect the notetaker to each rep's Google/Outlook calendar with "auto-join all external meetings". Internal meetings stay off by default. Make sure the consent disclosure plays at the start of each call (legal requirement in two-party-consent states/countries). Owner: each rep + IT. Pitfall: forgetting EU/CA consent banners, get a one-line script approved by legal. DoD: every external meeting on every rep's calendar shows the bot joining automatically.

    Pipe summaries to Slack

    Tool: Slack

    Create #call-summaries channel. Configure the tool's native Slack app to post every summary there with: account name, attendees, 3-bullet summary, next steps, risks. This is the single magic moment, managers can scan the channel each morning and see every conversation from yesterday in 5 minutes. Owner: RevOps. Time: 30 minutes. Pitfall: posting to #general, noise will drown signal. Keep it scoped. DoD: yesterday's calls are all visible in #call-summaries by 9am.

    Weekly coaching ritual

    Tool: Manual

    Manager picks 2 calls per rep per week from the channel, watches the 3-min AI highlight reel (most tools auto-generate one), drops written feedback in a 1:1 doc. No new tool, no new meeting, just use what the AI already produced. Owner: frontline sales managers. DoD: every rep gets at least 2 documented coaching notes per week tied to a specific call timestamp.
