The steps

  1. 01

    Define the action universe and triggers

    The Revenue Ops Manager (Owner) must first inventory every possible high-impact signal that leads to a closed-won deal. Open your CRM (Salesforce/HubSpot) and audit the 'Activity' and 'Stage' history for the last 12 months. Identify 8-10 'NBA Actions' such as: 1. 'Multi-thread' (adding a 3rd persona to a deal), 2. 'Executive Alignment' (booking a skip-level meeting), 3. 'Proposal Walkthrough', 4. 'Mutual Action Plan Update', or 5. 'Stalled Deal Re-engagement'. • Action: Create a spreadsheet with columns for 'Action Type', 'Current Deal Stage', and 'Trigger Logic'. • Example: A 'Multi-thread' action is triggered when a 'Discovery' stage deal has <2 contacts associated. • Pitfall: Don't include low-value tasks like 'Update Close Date' or 'Clean up CRM field'; focus only on revenue-generating momentum. • Time: 4-6 hours. • Definition of Done: A finalized rubric of 10 prioritized sales actions mapped to specific CRM stages.

    Calculate Expected Value (EV) per action

    The Data Analyst or RevOps lead needs to assign a dollar value to these actions. Use historical CRM export data to calculate the 'Win Rate Delta'. For example, if deals with a 'Demo' have a 40% win rate and deals without have a 10% rate, the delta is 30%. Multiply this by your Average Contract Value (ACV). • Formula: (Probability Increase x ACV) = Expected Value (EV). • Execution: If ACV is $50k and 'Executive Alignment' increases win probability by 10%, that specific action's EV is $5,000. • Setting: Create a custom object or reference table in your CRM/Data Warehouse called 'NBA Weights'. • Pitfall: Avoid over-complicating the math early on. Start with static weights based on simple historical averages before trying to use machine learning. • Time: 8-10 hours. • Definition of Done: A weight table where every action-stage combo has a specific $ EV assigned.

    Build the CRM automation engine

    The CRM Administrator must now build the automated logic to surface these actions. In Salesforce, use 'Flow Builder' or 'Next Best Action' (Einstein). In HubSpot, use 'Workflows'. • Logic: Create a workflow that checks daily for deals meeting your triggers (e.g., 'Stage = Proposal' AND 'Last Activity > 3 days'). • Task Creation: When a trigger is met, the system creates a specialized Task record or 'NBA Record' assigned to the Deal Owner. • Fields to map: 'NBA_Action_Type', 'Associated_Deal', 'EV_Score', and 'Description' (e.g., "Schedule a call with the CFO to discuss ROI"). • Pitfall: Don't flood the AE. Set a limit of 10 active NBAs per rep at any given time to prevent 'task fatigue'. • Time: 12-15 hours. • Definition of Done: Automation is live and creating 'NBA' records with associated $ values in the background.

    Deploy the ranked Daily Queue UI

    Create a 'Command Center' dashboard for the AEs. This should be the first thing they see when they log in at 8:00 AM. • Configuration: Build a report filtered by 'Owner = Current User' and 'Status = Open'. • Sort Order: Sort the list descending by the 'EV_Score' field. • Layout: Columns should include Deal Name, NBA Action, EV Score, and a 'Primary Contact' link. • Training: Conduct a 30-minute 'Day in the Life' session showing reps how to work the list from top to bottom. • Pitfall: Reps might ignore the list if it's buried in a sub-tab. Set this dashboard as the 'Default Home Page' in the CRM settings. • Time: 3-5 hours. • Definition of Done: Every AE has a 'My Daily High-Value Actions' list sorted by $ value on their homepage.

    Pivot coaching to EV capture metrics

    Sales Managers must shift their 1:1 focus from activity volume (number of calls) to 'EV Captured'. • Dashboard for Managers: Create a manager-view report showing 'Total EV per Rep' and 'NBA Completion Rate'. • Coaching Prompt: During a 1:1, instead of asking "How many calls did you make?", ask "I see you have $45k in unrealized EV on your dashboard; what's the plan to execute the Executive Alignment for the Acme Corp deal?" • Review: If an AE completes a high-EV action but the deal fails, investigate if the 'Weight' was wrong or the execution was poor. • Pitfall: Reverting to 'Nagging' about CRM hygiene. Keep the conversation focused purely on the actions with the highest probability of closing revenue. • Time: Ongoing (1 hour per week per rep). • Definition of Done: Manager reports show 80%+ adherence to the top 5 daily NBA recommendations across the team.
