The steps

  1. 01

    Sync Conversion Data Hub

Start by ensuring your conversion data flows perfectly between your analytics and advertising platforms. Open Google Ads, navigate to 'Tools and Settings' > 'Setup' > 'Linked Accounts' and select Google Analytics (GA4). Click 'Details' and then 'Link' to connect your specific property. Once linked, go to 'Tools and Settings' > 'Measurement' > 'Conversions' and click 'Import'. Select 'Google Analytics 4 properties' and then 'Web'. Select your primary conversion actions (e.g., 'Purchase' or 'Lead Form Submit') and ensure the 'Action Optimization' is set to 'Primary'. This ensures the AI bidding engine is optimizing for actual revenue, not just clicks. • Owner: Marketing Ops or Growth Lead • Time Estimate: 45 minutes • Prerequisite: GA4 property already tracking conversions. • Common Pitfall: Importing the same conversion from both GTM and GA4, which causes double-counting. Only import the GA4 version for this setup. • Definition of Done: In Google Ads, the 'Status' column for your GA4 conversion shows 'Recording' or 'No recent conversions' (not 'Unverified').

  2. 02

    Configure AI Web Scraping Agent

You need a way to feed your website's messaging into an AI to generate fresh ad copy. Use an automation tool like Make.com or Zapier. Set up a 'Web Scraper' module (or use the Browse with Bing tool in ChatGPT) to crawl your top 5 high-converting landing pages every Monday. Use a prompt like: 'Analyze these 5 landing pages. Identify the core value propositions, target audience pain points, and top-performing keywords. Based on this, generate 15 Google Ads headlines (max 30 characters) and 4 descriptions (max 90 characters) that align with this tone.' Save the output to a Google Sheet with columns for 'Date', 'URL Source', 'Headlines', and 'Descriptions'. • Owner: Growth Marketer • Time Estimate: 2 hours (first-time setup) • Example Prompt: 'Extract the 3 most persuasive benefits from [URL] and turn them into 5 punchy search ad headlines under 30 chars each.' • Common Pitfall: Scrapers hitting 'Bot Protection' walls. Use a simple scraper or manually paste the text into the LLM if triggers fail. • Definition of Done: A Google Sheet automatically populated with fresh, context-aware ad copy every week.

  3. 03

    Launch Performance Max Campaign

Transition your manual search campaigns into a Performance Max (P-Max) structure to leverage Google's machine-learning bidding. In Google Ads, click 'New Campaign' and select 'Performance Max'. For the 'Bidding' strategy, choose 'Highest ROAS' or 'Target CPA' based on your historic data. Under 'Asset Groups', upload the AI-generated headlines and descriptions from your Google Sheet. Ensure you provide at least 5 headlines and 2 descriptions to start. Crucially, add 'Audience Signals' by uploading your existing customer email list (Customer Match) to give the AI a 'starting profile' of who your ideal customer is. • Owner: Paid Media Buyer • Time Estimate: 1.5 hours • Settings: Set 'Final URL Expansion' to 'ON' but exclude your Login or Support pages. • Common Pitfall: Setting a Target ROAS too high initially, which 'starves' the AI and prevents it from spending or learning. Start with your last 30 days' average. • Definition of Done: P-Max campaign is live with 'Learning' status in the bidding column.

  4. 04

    Human-in-the-Loop Brand Review

Never let the AI post directly to your ads without a human filter. Every Tuesday morning, review the Google Sheet populated by your AI agent. Check for: 1) Character count violations (Google will reject anything over 30/90 chars), 2) Hallucinations (making up discounts you don't offer), and 3) Compliance/Brand Safety. Once approved, manually copy these into the 'Assets' section of your P-Max campaign. Click on your campaign > 'Asset Groups' > 'Edit Assets'. Replace the 3 lowest-performing headlines with the 3 strongest new AI options. • Owner: Content Lead or Brand Manager • Time Estimate: 30 minutes weekly • Quality Check: Ensure no headlines end in punctuation (Google policy) and that they don't use 'CLICK HERE' (vague and penalized). • Common Pitfall: Skipping the review and allowing AI to mention 'Free' for a paid product. • Definition of Done: Verified ad copy is updated in the Google Ads interface.

  5. 05

    Sunset Bottom-Quartile Creative

To avoid 'creative fatigue' where users stop clicking on stale ads, you must aggressively prune underperformers. Every 30 days, go to 'Campaigns' > 'Performance Max' > 'Asset Groups' > 'View Details'. Google will rank your assets as 'Low', 'Good', or 'Best' based on their performance relative to other assets. Locate the 'Low' performing headlines and descriptions. Delete the bottom 25% (the bottom quartile) regardless of how much you personally like the copy. Replace them immediately with the top-voted copy from your weekly AI generation logs. • Owner: Growth Marketer • Time Estimate: 1 hour monthly • Logic: If an asset has a 'Low' rating after 5,000+ impressions, it is objectively underperforming. • Common Pitfall: Keeping 'brand' headlines that have a 'Low' rating because you think they are 'important'. If they don't convert, they are hurting your quality score; move them to a different asset group or rewrite. • Definition of Done: No assets in the P-Max group have a 'Low' performance rating for more than 30 days.
