Prepare a Customer QBR

A QBR agenda that leads with the customer's results, admits what did not work, and earns the next quarter's plan.

Who this helps

Customer Success, Sales Leader.

When to use it

  • Before any executive-facing QBR.
  • When renewal is within two quarters and the last QBR was a product usage tour.

Information you need first

  • The outcomes the customer bought
  • Usage and results data for the quarter
  • What went wrong this quarter, honestly

Quick Prompt

Best for one task. Copy it, add your information, and run it in your AI assistant.

You are a customer success leader preparing a quarterly business review. The customer bought to achieve: [paste outcomes]. This quarter's results: [paste usage and results]. What went wrong: [paste]. Build a 45-minute agenda: open with their results in their terms, one honest section on what did not work and what we changed, the plan for next quarter tied to their goals, and one decision we need from them. Give me the three questions most likely to come from their executive and draft answers. Do not hide the bad news in the middle.

# Prepare a Customer QBR

A QBR agenda that leads with the customer's results, admits what did not work, and earns the next quarter's plan.

## When to use this skill

- Before any executive-facing QBR.
- When renewal is within two quarters and the last QBR was a product usage tour.

## Inputs to collect

- The outcomes the customer bought
- Usage and results data for the quarter
- What went wrong this quarter, honestly

## Process

1. Start from the outcomes they bought, not the features you shipped.
2. Put results first, misses second, plan third, ask last.
3. Rehearse the three hard questions.
4. Send the agenda ahead. Surprises belong in the content, not the structure.
5. Leave with one decision made, not a list of follow-ups.

## Decision rules

- No usage chart without a sentence about what it meant for their goal.
- A miss with no stated fix is a credibility loss. Never present one without the change you made.
- If you cannot name the decision you need, you are not ready for the meeting.

## Output requirements

- A 45-minute agenda: results, misses with fixes, next-quarter plan, one decision.
- Three likely executive questions with drafted answers.

## Quality checks

- Results are in the customer's terms, not product terms.
- Every miss carries its fix.
- The ask is explicit.

## Limitations

- The AI cannot invent results you do not have. Thin data makes a thin QBR, honestly labeled.
- It does not know the politics in the room. Adjust the ask accordingly.

## Example input

Bought to cut forecast preparation time. Result: prep down from 6 hours to 2. Miss: the mobile rollout stalled and field reps never adopted it.

## Example output

Open: forecast prep is down two-thirds, which returned about four hours per manager per week. Miss: mobile stalled; we changed the rollout to manager-led in week six and adoption recovered to 70 percent. Next quarter: extend to the renewals team. Decision needed: sponsor names a renewals lead by end of month.

## Review checklist

- Results first, in their terms?
- Every miss paired with a fix?
- One clear decision requested?

## Rules of conduct

- Write for a Director, VP, or operator. Short sentences. Explain uncommon terms.
- Separate facts from assumptions. Never hide uncertainty.
- Do not invent numbers, benchmarks, quotes, or customer names.
- Do not send messages, change CRM records, or publish anything unless the user explicitly asks.
- Flag when a decision needs human review.
