Why trust this analysis?

Marketing leaders are being asked to fund ChatGPT Ads this quarter. The ask usually arrives before anyone can say which deals the spend will touch. Per The Information, some advertisers are putting up to 40% of their ad budgets into ChatGPT Ads, while others struggle with its targeting.

So the question for a B2B team is narrow. Can you tie a ChatGPT click to a qualified opportunity before the budget review? If the answer is no, the spend is a test, and it should be sized and governed like one.

What was announced

On Oct 16, Search Engine Land reported a set of new measurement tools and visual ad formats. Here is what is confirmed, and by whom.

  • OpenAI has added measurement partners including Northbeam, DV Rockerbox, INCRMNTAL, Kochava, Tenjin and Airbridge, and is testing a larger visual ad format.
  • Per Search Engine Land, Ads Manager now has a redesigned Conversions page and weekly performance emails.
  • M+C Saatchi Performance announced a direct partnership with OpenAI for ChatGPT Ads on Oct 15, covering conversion tracking, incrementality and media-mix work.

The visual formats are tests. No rollout date has been published.

The platform is growing fast. ChatGPT has more than 60,000 advertisers, up from more than 20,000 about a month earlier, per New Street Research citing an Oct 7 OpenAI and AppsFlyer event (via MediaPost). OpenAI says ChatGPT Ads reached a $1 billion annualized revenue run rate in under 200 days.

Price gauge titled ChatGPT Ads: budget the B2B click. OpenAI recommends a $3 to $5 starting max CPC bid, and one agency, Graphite, says real B2B clicks clear $15 to $20, shown in copper.

The counter-view and caveats

The case for moving early is real. Advertisers have noticed the channel. In a Bank of America survey of 117 advertisers and agencies, 26% picked ChatGPT for the biggest spend increase over the next 12 months, versus 19% for Google Search.

Read the second half of that survey before you move budget. For current spend increases, Google Search led at 30% to ChatGPT's 9%.

Four caveats belong in the same memo.

First, plan for click prices above the starting bid. OpenAI recommends a $3 to $5 starting max CPC bid. One agency, Graphite, says real B2B clicks clear $15 to $20, close to Google. Budget at the Graphite number until your own data says otherwise.

Second, the organization is still settling. Per The Information, OpenAI's ad team has been restructured seven times, and roughly 37% of its 140 staff previously worked at Meta. Expect the product and its reporting to keep changing.

Third, conversion timing is unclear. Advertiser posts on X describe conversions showing up 24 to 36 hours late. These are anecdotes from X, unverified, and I use them here only as color. Still, a long lag makes daily bid decisions guesswork.

Fourth, a B2B deal closes weeks or months after the click. A Conversions page can count a form fill, and proving that the form fill became an opportunity is your job.

The order form: six lines before the first dollar

Fill this in per campaign. Any campaign missing a line stays at test size.

  1. Test budget cap. A fixed amount you could lose without missing a pipeline target. Write it down in dollars.
  2. Conversion event. One event tied to a sales-accepted lead or a booked meeting. Page views and chats do not count.
  3. Attribution window. How many days after a click you will credit an opportunity, set before launch. Note the reporting lag you observe in week one.
  4. Holdout or incrementality plan. A region, segment or time block with no ChatGPT spend, so you can compare. M+C Saatchi Performance lists incrementality work in its ChatGPT Ads services.
  5. Spend owner. One named owner with a weekly review of the Conversions page and the weekly email.
  6. Keep/cut date. A date when the campaign must show qualified pipeline at a cost per opportunity you would accept from search. Cut it if it can't.

Marketing owns lines 1 to 5. RevOps owns the opportunity data behind line 6. The revenue leader signs line 6.

Examples across industries

The test works the same in any business. Name the buyer question, the event and the deal.

  • A commercial insurance broker bids on questions about coverage for fleet vehicles. Event: a quote request. Deal: a bound policy.
  • A logistics provider bids on cold-chain shipping questions. Event: a lane pricing request. Deal: a signed contract.
  • A medical device distributor bids on equipment comparison questions. Event: a demo booked with a clinical rep.
  • A commercial lender bids on equipment financing questions. Event: a completed pre-qualification.
  • A staffing firm bids on questions about contract hiring for warehouses. Event: a job order.

Each one has a long gap between click and revenue, so each one needs line 3 and line 4 before launch.

What this does to the team

AI ad channels shift the role mix on a marketing team toward judgment work: writing for conversational queries, building holdouts and reconciling platform numbers with opportunity data. RevOps moves closer to the media plan, because the opportunity records are where this channel proves its value. If you are already defending AI budgets, the playbook in what revenue leaders should prove when companies pull back on AI applies here. When results come in, report them the way you'd report AI impact to the board: spend, pipeline, and what you cut.

I'd fund the test and hold the scale-up until line 6 has an answer.

Reality Check

The dashboard was green. The answer was wrong.

Most teams judge an AI assistant by whether it is up and fast. Those checks confirm the tool responded and leave the accuracy of the answer untested. AWS recently published a clear example of the gap, from its own sales tools.
