Why trust this analysis?

The short answer

What is cheapest-model routing?

A vendor sends each task to the lowest-cost model it thinks can do the job. The Information reports Microsoft's Charles Lamanna wants Copilot to work this way.

Evidence

  • The Proof Gap has a measured size Every GTM function adopted AI faster than it produced revenue. One dataset measures both sides in the same sample.
  • Why does routing matter to revenue leaders? You may not see which model handled your work or what it cost the vendor. That makes quality and price hard to check.

Bulk buying and low prices sound good. The question for a buyer is simple: how do you know which model did your work, and whether the savings reached you?

The point for buyers: the top models sit a few points apart, and new ones land every few weeks. That makes routing more tempting for vendors, and harder for you to check.

The Proof Gap in routing

When a router picks the model, three things go dark for the buyer:

  • Which model ran. A claims summary, a credit memo or a contract redline may go to a top model one day and a small one the next.
  • What it cost. You pay a seat or credit price. The vendor's cost per task can drop while your price stays flat.
  • Whether quality held. A cheaper model can pass a vendor's internal test and still miss on your documents.

For teams in insurance, banking and legal, that matters more. A wrong number in a quote, a missed clause or a bad summary of a call with a client is a real cost. You need to show your board, auditor or regulator what made the call.

Four asks for your Order Form

Put these in the contract before renewal. They are plain and testable.

  1. Model-disclosure log on each invoice line. For every billed task or credit, list the model and version that ran. Make the log exportable.
  2. Notice before any routing change. The vendor tells you in writing, ahead of time, before it changes which models handle your work or how it picks them.
  3. An eval set you can rerun, with a quality floor. Agree on a set of your own real tasks. You can rerun it any time. If scores fall below the agreed floor, the vendor fixes it or you can switch the routing off.
  4. Pass-through of savings. When cheaper models handle your work, part of that saving shows up in your price. Agree on how it is measured and when it applies.

How to use this week

  • Ask your current AI vendors whether they route between models today, and which ones.
  • Build your eval set now. Ten to twenty real tasks from sales, marketing, service or underwriting, with the right answers written down.
  • Bring the four asks to your next renewal and ask procurement and legal to keep them in the template.
