Fastenal says branch sourcing and quoting that took five or six days may now take about 15 minutes with AI. A time figure is a capacity signal. A quote-level ledger shows whether it turns into revenue.

When a quote takes days to build, a faster competitor can reach the buyer first. On its Oct 14 earnings call, industrial distributor Fastenal said branch sourcing and quoting that took five or six days may now take about 15 minutes, using AI. Expect to hear that number in your own planning meetings this quarter. It tells you the work got faster and tells you nothing yet about orders, margin or rework. Below is what Fastenal reported, then a quote-level ledger that shows whether faster quotes earn anything.

What Fastenal said

CEO Jeff Watts described visiting branches and finding quotes built the way he built them 30 years earlier. "Instead of taking maybe 5, 6 days of sourcing and quoting, that same tool now using AI and some of our internal technology, it may take 15 minutes," he said on the call (transcript). He called it "just one example" of branch tools.

Watts also said field managers who win an account now ask for a tool where they once asked for "2 or 3 heads." CFO Max Tunnicliff credited "role specialization, putting the work in the right place, automating, using AI and the focus on large customers," and said "I definitely wouldn't use the term cut."

Separately, Fastenal acquired Rampp.ai in June 2026 and disclosed no terms (Distribution Strategy Group; Rampp.ai on LinkedIn). IndustryWeek describes Rampp.ai as a three-year-old company that develops AI agents to work across teams (IndustryWeek). None of these sources says the quoting tool came from Rampp.ai. Watts described it as AI plus Fastenal's internal technology, so treat it as a tool built around Fastenal's own systems.

Read the headcount line in full

The staffing figures come from Fastenal's Q3 release (Fastenal). Over 12 months, total FTE headcount rose by 181, or 0.8%, to 21,749. Selling FTE fell by 82, and the release gives the reason: the decline was "primarily driven by a drop in hours worked by part-time selling personnel."

From the end of June to the end of September, selling FTE fell to 15,332 from 15,796, down 2.9%. The absolute count of selling employees fell 1.3%, to 17,117 from 17,340. Fastenal defines one FTE as 40 hours a week, so FTE moves with hours worked as well as with people on payroll. Third-quarter net sales rose 15.5% from a year earlier, to $2.46 billion.

Read together, the 12-month numbers show a shift in role mix: fewer hours from part-time selling personnel, 105 more distribution and transportation FTE personnel, 158 more "remaining FTE personnel," which the release says "related primarily to personnel investments in supply chain support," and total FTE up 0.8%. Nothing in the release or the call describes AI layoffs, and this post does not claim any.

A time metric is not revenue proof

Fifteen minutes measures one step. A quote can go out fast and still be wrong, priced too low or ignored by the buyer. Fastenal's release shows why that gap counts: gross margin fell 40 basis points to 44.8%, which the company attributes mainly to growth with larger customers that carry lower gross margins. Faster quotes that win more low-margin work still look good on the clock, so check the margin line too.

To see what the saved time actually buys, you need a record of each quote.

The quote-level ledger

Log each quote as one row with seven fields.

  1. Time. Clock start to quote sent, by quote type. Record the old baseline for the same type before the tool, or you have nothing to compare.
  2. Tool prep. What the tool produced: sourced items, suggested price, lead time, substitutes. Save the version the rep first saw.
  3. Human edits. What the rep or specialist changed before sending, and why. Price overrides, swapped parts and corrected lead times each get a code. A high edit rate on one quote type tells you where the tool's prep falls short.
  4. On-time delivery. Did the buyer get the quote by the date they asked for? Promised lead time against actual lead time, once the order ships.
  5. Conversion. Quote to order, by quote type and customer segment. Count abandoned quotes and lost quotes with a reason.
  6. Margin. Gross margin on the won order against the margin on the quote. A fast quote that loses margin after a price fight belongs in this column.
  7. Rework. Requotes, corrections after sending, credit memos and returns tied to the quote. Note any quote that still needed a senior seller or product specialist.

Then compare like with like. Put the same quote type for the same customer segment side by side, before and after the tool. Crediting the tool for a conversion lift that came from a new pricing program or a bigger customer mix will mislead your next budget. Fastenal's own mix shift toward larger customers shows how easily that happens.

Review the ledger monthly with sales and operations in the room. Three readings decide the next move:

  • Faster, converting, margin holding. The saved hours are real capacity. Decide where they go: more accounts per seller, more time on technical selling, faster onboarding of new sites.
  • Faster, heavy edits. The tool shifted work into review. Fix the prep for the quote types with the highest edit codes before you count hours saved.
  • Faster, more rework or lower margin. The time metric is overstating value. Slow the rollout for that quote type.

Point the saved hours at judgment work: reviewing edits, handling exceptions and talking to buyers about substitutes. Write those tasks into the role, or the hours will drift into someone else's queue.

Two composite examples outside software

These are composites built to show the moves. Neither is a reported case.

A commercial insurance broker's renewal desk. A tool now drafts renewal quotes from carrier data in minutes. The ledger shows account managers rewriting coverage limits on most mid-size accounts, and those quotes bind less often. Leadership keeps the tool for small accounts, where edits are rare, and assigns the mid-size renewals to senior account managers, who now spend their time on coverage conversations with clients.

A regional freight carrier's spot-rate team. A tool returns lane rates within minutes of a shipper's request. Conversion rises, and the margin column shows the tool undercutting on certain lanes. The pricing manager adds a floor review for those lanes and logs every override. Rate analysts move from building quotes to reviewing exceptions and calling shippers on loads the tool flags.

Where this evidence stops

The 15-minute figure comes from one executive's description on an earnings call. Fastenal has not published quote volume, conversion or margin by quote, so no one outside the company can say what the faster quotes earned. The headcount figures are company-reported. Earnings calls present results in their best light. Analysts asked about staffing because the quarterly drop stood out. This is one company in industrial distribution, and your quote types will differ.

What to do this week

Pick your highest-volume quote type. Pull the last 30 days of those quotes and fill the seven fields for each one, even by hand in a spreadsheet nobody will call elegant. If you cannot fill the time baseline or the edits column, start logging those two fields before anyone reports hours saved.
