Rebuild account coverage around agents, not headcount (L6)
The process itself changes. Instead of adding reps to cover more accounts, you split coverage into an agent tier and a human tier, then rewrite quota, routing, and comp to match. This is an operating model change, not a tool rollout.

Split the book by decision complexity, not by revenue
Tool: Salesforce
Classify accounts by how many humans must agree before money moves. Low-complexity accounts go to the agent tier. Multi-stakeholder accounts stay human-led with agent support. Owner: CRO plus RevOps. Pitfall: splitting by ARR. Small accounts can still have complex buying committees. DoD: every account carries a coverage tier field and routing respects it.

Rewrite the rep role definition

The human tier stops doing research, first-touch, and CRM entry. Write the new job description around multi-threading, commercial negotiation, and executive alignment, then remove the retired activities from the scorecard. Owner: sales leadership plus HR. Pitfall: keeping activity metrics that the agent now performs. Reps optimize for what is measured. DoD: a published role definition and a scorecard with no retired activity metrics on it.

Reset quota and comp for the new coverage model

Agent-tier accounts carry lower carry per head and different accelerators. Model the change against last year's actuals before you publish it, and grandfather in-flight deals. Owner: CRO plus finance. Pitfall: shipping a new comp plan mid-quarter. You will lose people you wanted to keep. DoD: a modeled plan, a transition window, and written answers to the top ten rep questions.

Run a quarterly reversal review
Tool: Gong
Every quarter, check whether the agent tier is losing winnable deals. If loss rate in the agent tier exceeds the human tier on comparable accounts, move accounts back. Document the move so the decision is auditable. Owner: RevOps. Pitfall: treating the redesign as permanent. Public reversals happen because nobody built a way back. DoD: a documented quarterly review with tier moves recorded and dated.
