The steps

    Build the buyer persona from real calls

    Tool: Gong

    Pull actual objections and phrasing from recorded calls. A generic persona teaches reps to beat a robot, not a buyer. Owner: enablement plus product marketing. DoD: each scenario cites the calls it was built from.

  2. 02

    Publish the rubric before the first attempt

    Tool: Manual

    Score on specific behaviors: quantified pain, access to the economic buyer, next step with a date. Reps must be able to read the rubric before they are graded by it. Owner: enablement. Pitfall: an opaque AI score. Reps stop trusting it after the first disputed result. DoD: the rubric is published and a human can reproduce any score by hand.

    Gate live account access on certification

    Tool: Salesforce

    No live pipeline until the rep passes. Record the pass on the user record so managers can see it. Owner: sales leadership. DoD: certification status is visible in CRM and enforced at least once.

    Recheck against live call scores quarterly

    Tool: Gong

    If certified reps do not outperform uncertified ones on live calls, the rubric is wrong. Fix it or drop the gate. Owner: enablement plus RevOps. DoD: a quarterly correlation check with a written conclusion.
