Orchestrated cross team handoffs (L4)
The expensive failures live between teams: sales to onboarding, support to product, marketing to sales. An orchestration layer moves the work with its context attached and enforces the service level on every handoff.
The steps
- 01
Map the three worst handoffs
Tool: Manual
Pick the three handoffs with the most rework. Write the trigger, required context, receiving owner, and service level for each before building anything. Owner: ops lead. DoD: three handoff contracts written and signed by both sides.
- 02
Move context, not just a notification
Tool: Zapier
The handoff carries the summary, the source records, the commitments made, and the open questions. A notification with a link recreates the same search work. Pitfall: alerts that require the receiver to reconstruct the story. DoD: receiving team can act without asking the sender a question.
- 03
Enforce the service level
Tool: Slack
Unacknowledged handoffs escalate automatically after the agreed window. Silent queues are where the cost hides. Owner: each receiving team lead. DoD: escalation fires and is visible in a shared channel.
- 04
Report rework, not throughput
Tool: Salesforce
Measure handoffs returned or reworked. Throughput can rise while quality falls, so report both together. Owner: RevOps. DoD: monthly rework rate per handoff.
