    Run the L3 CRM-autofill workflow for 8 weeks first

    Tool: Momentum

    Do NOT jump straight to autonomous escalation. You need 2 months of clean Momentum-updated data so the agent knows what a healthy deal looks like in YOUR pipeline. If MEDDPICC accuracy is below 4/5 in weekly audits, fix that before turning on agentic behaviors. Owner: RevOps. Pitfall: switching on "AI deal coach" features while accuracy is poor, you'll spam managers with false-positive risk pings and lose all credibility. DoD: 8 consecutive weeks of audit scores ≥4/5; rep + manager both report they trust the auto-filled fields.

    Define the risk taxonomy + escalation thresholds

    Workshop with sales leadership: what are the 5,7 risk patterns that should trigger a deal-desk intervention? Example taxonomy: • No champion identified after 3 meetings • Economic buyer not engaged within 30 days of stage 3 • Competitor mentioned + no differentiation talk track logged • Pricing discussed before value validated • Multi-thread coverage <2 contacts at $100k+ ARR • Pushed close date 2+ times • Negative sentiment trend across last 2 calls (Momentum sentiment score) For each, define the threshold and the recommended action. Owner: VP Sales + RevOps. Time: 1 workshop + 1 week iteration. DoD: a 1-page "deal risk taxonomy" doc, signed by VP Sales.

    Wire risk pings into Slack with proposed actions

    In Momentum, build automations: each risk trigger creates a Slack message in a dedicated #deal-desk-{region} channel. Message format: deal name, ARR, risk pattern, evidence (quote from the call with timestamp link), proposed action ("Book a champion-building call with Director-level contact"), one-click buttons: "Accept + assign" / "Dismiss + reason" / "Escalate". The Dismiss-with-reason is critical: it's how you train the agent which patterns are noise in YOUR business. Owner: RevOps + Sales Eng. Pitfall: making risk pings DM-only, leadership loses visibility, deal desk dies. DoD: every flagged deal has documented action within 48 hours.

    Auto-draft the follow-up email after every call

    Tool: Momentum

    Enable Momentum's follow-up-draft feature. After each external call, it produces a personalized recap referencing 2,3 actual quotes from the prospect, restates agreed next steps, and addresses one identified concern with a relevant case study link. Lands in the rep's Gmail as a draft, NOT auto-sent. Why not auto-send: customer-facing copy from an agent without human review is where trust dies fastest. Owner: Sales enablement reviews tone weekly for the first month. Pitfall: turning on auto-send to "save reps even more time", one bad email to a $500k prospect costs more than a year of saved labor. DoD: 80%+ of reps send a Momentum-drafted recap within 4 hours of every call.

    Auto-build the QBR deck from quarterly call data

    Tool: Momentum

    Once per quarter, Momentum produces per-account QBR decks pulling from: every call held that quarter, MEDDPICC progression, product-usage signals (if integrated), risks raised + resolved, customer's own stated priorities (auto-extracted from calls). CSM/AE edits 20% before sending. Owner: CSM/AE per account. Time saved: ~4 hours per QBR → 30 minutes of editing. DoD: 100% of accounts >$50k ARR get an auto-drafted QBR deck quarterly; CSM signs off.

    Weekly deal-desk standup driven by Momentum data

    Replace the "manager asks reps what's going on" ritual with a 30-min Friday standup where the screen IS the Momentum risk dashboard. Reps speak only to flagged deals; clean deals are skipped. This compresses 4 hours of pipeline review into 30 minutes and forces signal-first conversation. Owner: VP Sales runs. Pitfall: keeping the old pipeline review AND adding the deal-desk one, reps revolt at the meeting load. Replace, don't add. DoD: old pipeline review is officially canceled; weekly minutes show all action items tied to a Momentum-flagged deal.
