Sequencer AI variants (Outreach/Salesloft) L2

Native AI generates step variants. Lifts open rates a bit; does not fix bad ICP targeting.

The steps

  1. 01

Provision and Configure AI Step Variants

Begin by navigating to your sequencer settings, specifically the 'AI Settings' or 'Governance' tab in Outreach or Salesloft. To set up your first experiment, you must choose one high-performing 'Evergreen' sequence that currently has a baseline open rate of at least 20%. In Outreach, go to Settings > Templates & Sequences > AI Settings and enable 'AI Sequence Variant Generation.' In Salesloft, go to Settings > Strategy > Rhythm and ensure 'Generative AI' is toggled ON. • Action: Create a duplicate of your chosen sequence and name it '[TEST] AI Variant - [Original Name]'. • Settings: Identify the 'Day 1' manual or automated email step. Click the '...' menu on that step and select 'Create AI Variant.' • Prompt: When the AI prompt box appears, input a specific directive like: 'Rewrite this email to be more concise, focusing on the value proposition of [Your Product], while maintaining a professional tone for a [C-Level] persona.' • Owner: Sales Ops or SDR Manager. • Time Estimate: 30 minutes. • Pitfall: Using an underperforming sequence as the control,if the original copy is bad, the AI variants will likely be based on bad logic. • Definition of Done: A cloned sequence exists with at least two AI variants active alongside the original human-written step.

  2. 02

Establish a Mandatory Human Review Gate

Automated AI can sometimes hallucinate features or use overly aggressive 'Sales-y' language. You must implement a mandatory human gate. In your sequencer settings (Outreach: Governance Profile; Salesloft: Team Settings), ensure that 'Sequence Step Permissions' are set so that SDRs cannot activate a variant without Manager approval. • Process: For every AI-generated variant, the SDR Manager must review the step for: 1. Brand Voice compliance, 2. Link accuracy (ensure '{{link}}' variables didn't break), and 3. Logical flow. • Review Checklist: Does the AI-generated subject line match the body? Did it remove necessary variables like {{first_name}}? • Owner: SDR Manager. • Time Estimate: 15 minutes per sequence. • Pitfall: Blindly trusting the AI to handle dynamic variables correctly; it often replaces them with static text like '[Name]'. • Definition of Done: Every AI variant in the test sequence has been manually reviewed, edited for accuracy, and formally 'Approved' or 'Published' for use.

  3. 03

    Execute Controlled A/B Testing Period

AI variants are not 'set and forget.' You must operate this experiment against a control group for exactly 14 days or until 200 emails have been sent per variant. In Salesloft, use the 'Experiments' tab; in Outreach, use 'Sequence Reporting' and filter by Step Variant. • Action: Assign 50% of your prospects to the 'Control' (Human) variant and 50% to the 'AI Variant.' Ensure the 'A/B Test' toggle is active within the sequence step settings. • Monitoring: Check the 'Sequence Performance Report' daily. Look for 'Bounced' spikes, which might indicate the AI-generated subject lines are triggering spam filters. • Owner: SDR Manager or RevOps. • Time Estimate: 10 minutes daily check-ins. • Pitfall: Changing the sequence copy midway through the 14-day test, which invalidates the data. • Definition of Done: Both variants (Human vs. AI) have reached a statistically significant send volume (minimum 200 sends each).

  4. 04

    Analyze Performance and Cut Losers

Once the 200-send threshold is met, pull the 'Step Performance Report.' You are looking primarily at Open Rates and Reply Rates. However, you must also calculate the 'Positive Interest' rate. • Metric Check: If the Human variant has a 25% open rate and the AI variant has a 22% open rate, the AI variant is a failure. If the AI has a 30% open rate but a 0% reply rate, it is likely using 'clickbait' subject lines that don't match the content. • Formulas: Reply Rate = (Total Replies / Total Delivered) * 100. Positive Interest = (Meeting Booked + Referrals / Total Replies). • Decision logic: If AI performance is <10% better than human performance, revert to human copy to maintain brand integrity. • Owner: RevOps or SDR Manager. • Time Estimate: 1 hour. • Pitfall: Keeping an AI variant active because it has high opens despite having zero replies. • Definition of Done: A comparison spreadsheet (or dashboard view) clearly showing the winner between the control and the AI variant.

  5. 05

Standardize and Promote the Winning Copy

For the winning AI variants, you must now 'harden' them for team-wide use. Take the successful AI-generated copy and move it from the 'Experimental' sequence into your 'Master' sequence library. • Action: In Outreach, click 'Promote to Template' on the winning variant. In Salesloft, copy the winning text into the 'Master Template' for that stage. • Documentation: Update your internal 'Sales Playbook' or Wiki with a note: 'AI Variant [X] improved open rates by [Y]% for [Persona Z]. Use this style for future sequences.' • Feedback Loop: Note the specific AI parameters used (e.g., 'Concise,' 'Bullet points,' 'Urgent') so you can replicate the prompting success in other sequences. • Owner: Sales Ops. • Time Estimate: 45 minutes. • Pitfall: Leaving the AI variant in the 'Test' sequence indefinitely, leading to fragmented reporting across the team. • Definition of Done: The winning AI-enhanced copy is now the default 'Step 1' in the primary team sequence.
