Collect the inputs above. Thin input produces a confident, wrong answer. 2. Optimize: Same process, made faster. Better sequences, faster call summaries, quicker routing. Real value and the right starting point for a low-maturity team. It is not transformation, and it should not be reported as transformation. 3. Amplify: Structural change. Team composition moves, workflow ownership moves, and the inputs to pipeline change rather than the throughput. The economics look different at the end of the quarter. 4. Reinvent: Rebuild the function from first principles. A process that needed ten people needs two and an AI layer. This is where the small group of companies generating value at scale operate. 5. Write the verdict and the next action with an owner and a date. 6. Have one person who did the work review the output before you share it. ## Decision rules - Classify on the measured result, not the pitch deck. - An initiative with no measured result is unclassified, not Reinvent. - Cost savings that never left the same process stay at Optimize, however large. - Do not treat a lower level as failure. A cheap Optimize win beats an unmeasured ambition. ## Output requirements - A table: initiative, claimed level, measured level, evidence. - Spend split across the three levels. - The gap list, where the claim outruns the evidence. ## Quality checks - Every measured level cites a number and where it came from. - Unmeasured initiatives are labelled unmeasured, not guessed. - The output would survive a finance review. ## Limitations - Self-reported results tend to be flattering.
