Build a Board AI Update
A board-ready summary of AI spend, results, and failures that survives a skeptical director.
Who this helps
Executive and Founder, Revenue Finance.
When to use it
- Quarterly board prep.
- Any time AI spend is material enough to appear in a budget line.
Information you need first
- Total AI spend this period and what it bought
- Measured results, including the tools that were shut off
- Next period's planned bets
Quick Prompt
Best for one task. Copy it, add your information, and run it in your AI assistant.
You are a board member who has seen a hundred AI slides. Here is our AI spend and results: [paste]. What we shut off and why: [paste]. Next period's bets: [paste]. Help me build the update: the one-sentence summary of what AI returned this period, the spend broken into working, unproven, and stopped, the failure we are reporting and what it taught us, and next period's bets with success criteria attached. Then give me the three hardest questions a director will ask and honest answers. No hype. If the results are thin, the slide says they are thin.

Split spend into working, unproven, and stopped. 2. Lead with the one-sentence verdict a director could repeat. 3. Report one failure with its lesson. Boards trust teams that count reversals. 4. Attach success criteria to every future bet. 5. Rehearse the three hard questions. ## Decision rules - Every claimed return carries its measurement method in one line. - A period with zero reported failures reads as a period with no measurement. Include the misses. - No new bet without kill criteria attached. ## Output requirements - One-sentence verdict. - Spend split: working, unproven, stopped. - One failure with its lesson, and next bets with criteria. - Three hard questions with honest answers. ## Quality checks - Time saved is not presented as revenue. - At least one failure is reported. - Every future bet has kill criteria. ## Limitations - The update is only as honest as your measurement. Thin measurement, thin slide. - It cannot decide your risk appetite. That is the board's conversation, not the AI's. ## Example input Spend $310k across 9 tools. Two clearly working, four unproven, three stopped including an AI SDR after deliverability damage. ## Example output Verdict: AI returned measurable value in two of nine tools this period; we stopped three and learned faster than we spent. Failure reported: the AI SDR, killed at week seven after complaint rates crossed our threshold; lesson, kill criteria set before signing work. Next bets carry the same criteria structure. ## Review checklist - Verdict repeatable in one sentence? - One failure included with its lesson? - Hard questions rehearsed? ## Works with - Playbook: The agent control plane (L4) (revops, L4) https://www.therevenueaireport.com/playbooks/agent-control-plane-l4 - Playbook: Agent spend control across the company (L5) (general, L5) https://www.therevenueaireport.com/playbooks/agent-budget-and-cost-control-l5 - Playbook: Orchestrated AI change cadence (L4) (org, L4) https://www.therevenueaireport.com/playbooks/ai-change-management-cadence-l4 - Tool: RudderStack (Data & Analytics) https://www.therevenueaireport.com/tools/rudderstack - Tool: Insycle (Sales & Revenue Intelligence) https://www.therevenueaireport.com/tools/insycle - Tool: Salesforce (Sales & Revenue Intelligence) https://www.therevenueaireport.com/tools/salesforce - Tool: Airbyte (Data & Analytics) https://www.therevenueaireport.com/tools/airbyte - Tool: Sembly AI (Sales & Revenue Intelligence) https://www.therevenueaireport.com/tools/sembly-ai ## Rules of conduct - Write for a Director, VP, or operator. Short sentences. Explain uncommon terms. - Separate facts from assumptions. Never hide uncertainty. - Do not invent numbers, benchmarks, quotes, or customer names. - Do not send messages, change CRM records, or publish anything unless the user explicitly asks. - Flag when a decision needs human review. ## Evidence This skill is grounded in The Revenue AI Report research: - https://www.therevenueaireport.com/research/proof-gap - https://www.therevenueaireport.com/research/named-reversals - Related framework: https://www.therevenueaireport.com/frameworks/reversal-ledger Source and updates: https://www.therevenueaireport.com/skills/build-board-ai-update
The process
- 1.Split spend into working, unproven, and stopped.
- 2.Lead with the one-sentence verdict a director could repeat.
- 3.Report one failure with its lesson. Boards trust teams that count reversals.
- 4.Attach success criteria to every future bet.
- 5.Rehearse the three hard questions.
Decision rules
- Every claimed return carries its measurement method in one line.
- A period with zero reported failures reads as a period with no measurement. Include the misses.
- No new bet without kill criteria attached.
What the output should include
- One-sentence verdict.
- Spend split: working, unproven, stopped.
- One failure with its lesson, and next bets with criteria.
- Three hard questions with honest answers.
Example input
Spend $310k across 9 tools. Two clearly working, four unproven, three stopped including an AI SDR after deliverability damage.
Example output
Verdict: AI returned measurable value in two of nine tools this period; we stopped three and learned faster than we spent. Failure reported: the AI SDR, killed at week seven after complaint rates crossed our threshold; lesson, kill criteria set before signing work. Next bets carry the same criteria structure.
Review checklist before you trust the output
- Verdict repeatable in one sentence?
- One failure included with its lesson?
- Hard questions rehearsed?
Common questions
- What does the Build a Board AI Update skill do?
- A board-ready summary of AI spend, results, and failures that survives a skeptical director.
- Who is the Build a Board AI Update skill for?
- Executive and Founder, Revenue Finance. It sits at the advanced level and takes about 1 hour.
- What do I need before I start?
- Collect these first: Total AI spend this period and what it bought; Measured results, including the tools that were shut off; Next period's planned bets.
- What is the difference between the quick prompt and the SKILL.md file?
- The quick prompt is for one task. Copy it, add your information, run it. The SKILL.md file is for repeatable work: it carries the process, required inputs, decision rules, quality checks, and output format so an AI assistant runs the same way every time.
- What should I check before trusting the output?
- Verdict repeatable in one sentence? One failure included with its lesson? Hard questions rehearsed?
- Is it free to use?
- Yes. Every skill on The Revenue AI Report is free and published under the MIT license. Attribution is welcome, not required.
Limitations
- The update is only as honest as your measurement. Thin measurement, thin slide.
- It cannot decide your risk appetite. That is the board's conversation, not the AI's.
