AI pricing and contracts: seats, consumption, credits, and two meters

Pricing has moved off the seat, and the meter now sits between the vendor and your forecast. The issues below cover seat, consumption, and outcome pricing, credit models that bill in arrears, and deals that require two contracts and two meters.

Decision rule. Never sign a meter you cannot forecast at month-end. Model the invoice before the pilot, and name the person who owns each meter.

What to look at first

  • Who defines the billable unit in the contract
  • Whether a spend cap exists and who can lift it
  • Whether you can count consumption in parallel

Definitions

  • The Proof Gap

The Proof Gap is money spent on AI with nothing attributable behind it. Tools were bought, pilots ran, time savings were reported upward, and revenue still cannot be tied to any of it. The Revenue AI Report exists to close it.

  • Rollback Rate

The rollback rate is the share of organizations that have pulled a deployed AI agent back out of production over a governance failure. Published survey data puts it at 74 percent of enterprises.
